How the Interview Runs
This is a 75-minute interview. Each core question gets about seven minutes, including the follow-up. Use the probes only if time allows. Rate each question right after the candidate answers.
Competencies and Weights
Rate only what the candidate showed you. Every rating feeds the scorecard on the third tab.

| HR infrastructure building | 20% |
| Prioritization and execution | 15% |
| Adaptability and scaling | 15% |

| Self-awareness and developmental mindset | 10% |
Five Core Questions
Ask every candidate the same main question and follow-up. Probes are optional and help when an answer stays general.
"Tell us about a time you entered an organization or department where HR processes were missing, inconsistent or no longer meeting the organization's needs. How did you decide what needed to be built, what did you prioritize, and what actually changed because of your work?"
What did you personally create or implement, rather than coordinate or recommend?
If you inherited five platforms that were not working well together, how would you decide whether to connect, replace or drop them?
Ownership, clear priorities, real outcomes, proof of implementation, process mapping and staying away from tools nobody needs.
"Imagine you're in the middle of three major projects: a new onboarding process, an employee handbook rollout and an HR dashboard. That morning, an employee relations issue needs immediate attention, and I ask you to take on a fourth initiative. Walk me through how you would manage the day and tell me what can and cannot get done."
How would you respond if I believed everything was equally urgent?
Risk-based sorting, realistic commitments, renegotiating deadlines out loud and clear updates to leadership.
"Tell us about a time you were leading an initiative and the priorities, expectations or direction changed after you had already started. How did you respond, what did you tell leadership, and what would you do differently?"
At what point would you push back on a change rather than simply adjust to it?
VB is growing fast. How do you avoid building processes that become extra paperwork six months from now?
Flexibility with limits, sound judgment, lean process design and keeping ownership when plans change.
"This role works directly with me as Chief People Officer. I will set direction, but I need someone who can turn those priorities into action on their own. Tell me about a time you disagreed with a senior leader's approach. What did you do, and what happened?"
What would you need from me to succeed, and what should I expect you to handle without me?
Courage, independent judgment, clear roles, ownership and the skill to manage upward with respect.
"What is something you had to change about how you work because the approach that made you successful earlier stopped working? What helped you see it, and how has your behavior changed?"
What are you still working on, and what kind of feedback helps you grow?
A specific example, a real change in behavior and ownership. Watch for rehearsed answers about perfectionism or working too hard.
Candidate's Assessment of VB
Ask this last. This rating is averaged with Question 4 for CPO partnership and independent judgment.
"Based on what you have learned about Virtuous Boss during this process, what is your assessment of our organization at this stage of growth? Where are the biggest HR opportunities, what risks would you want to explore, and what would you focus on first?"
What would you need to learn before making a firm recommendation?
Independent thinking, useful observations, honest and kind candor, and the ability to separate facts from assumptions.
